A heat pump quote can land anywhere between about $4,000 and $20,000 for the same house, and homeowners are rarely told why. The spread is not contractor greed. It is the difference between swapping a box on an existing duct system and rebuilding the way heat moves through your home.

1. Capacity, measured properly
Heat pumps are sized in tons, and each additional ton adds roughly $800 to $1,500 to equipment cost. The important part is that sizing should come from a room-by-room load calculation, not from the size of the unit you are replacing. 2. Efficiency tier
Efficiency is rated by SEER2 for cooling and HSPF2 for heating. Moving from a baseline single-stage unit to a variable-speed inverter model typically adds $1,500 to $4,000. Variable-speed equipment runs longer at lower output, which is quieter, more comfortable and more efficient — and it is usually what qualifies for the largest rebates. In cold climates the premium is easy to justify. In a mild climate with cheap electricity, it often is not.
3. The ductwork question
This is where quotes diverge most. Existing ducts sized for a gas furnace are frequently too small for a heat pump, which moves a larger volume of cooler air. Modifying trunk lines, adding returns or sealing leaky ducts can add $1,500 to $6,000. 4. Electrical work
